A decent water softener lasts ten to fifteen years in Calgary, and a well-maintained one on the right settings can go longer. A cheap unit fighting hard water it was never sized for can be finished in seven.
The spread is wide because a softener isn't really one thing. It's a resin bed doing chemistry and a control valve doing mechanics, and those two wear out for completely different reasons on completely different timescales. Knowing which one is failing tells you whether you're looking at a modest repair or a new system.
The two halves that age differently
The resin bed is the part that actually softens. Thousands of small beads exchange calcium and magnesium for sodium, and regenerate with brine when they're loaded. Resin lasts roughly ten to fifteen years here — but it degrades chemically, not mechanically.
The control valve is the head on top: a piston, seals and spacers that route water through service, backwash, brine draw and rinse. It wears mechanically, and every regeneration cycle is one more movement. This is what usually fails first.
That distinction matters because they're priced very differently. A valve rebuild or a resin swap on an otherwise sound system is a modest job. Replacing both at once rarely makes sense against a new unit.
What actually decides how long yours lasts
How hard your water is — and that varies across Calgary. City data puts hardness in the north around 126–198 mg/L and in the south and southeast around 181–262 mg/L. A softener in the southeast is working through more mineral per litre, so it regenerates more often. More cycles is more movement in the valve, and the same model can genuinely reach end of life sooner on one side of the city than the other.
The same applies north of the city. Airdrie is on the same treated supply, so the hardness figures — and the lifespan they imply — carry straight across; if you're weighing up water softeners in Airdrie, size it against those numbers rather than a generic spec.
Chlorine. This is the one nobody mentions at install. Calgary's municipal supply is chlorinated, and chlorine slowly breaks down softener resin — the beads lose capacity and eventually start fragmenting. It's why beds here often fall short of the fifteen-year end of the range rather than exceeding it.
Whether it was sized properly. An undersized softener regenerates more often to keep up, which wears the valve faster and consumes more salt doing it. A unit specified for a smaller household or softer water than it actually serves is on a shorter clock from the day it went in, and no maintenance fixes that.
Iron, if you're on a well. Acreage properties around Calgary and Airdrie frequently carry iron alongside hardness. Iron binds to the resin and doesn't release during regeneration, so the bed fouls and loses capacity — gradually, and permanently. This is the single fastest way to kill a softener, and adding more salt does nothing about it because salt was never the limiting factor.
The salt you use. Cheap rock salt carries more insoluble material, which settles as sludge in the brine tank and finds its way into the valve. Cleaner pellet or solar salt costs marginally more and leaves less behind.
Whether anyone has ever serviced it. Injectors clog, brine tanks accumulate mush, and settings drift from whatever they were set to. None of that is dramatic on its own; together they take years off a unit.
The signs it's near the end
- Softness fading despite plenty of salt. The classic. If the tank is full, there's no salt bridge, and the water is still hard, the resin or the valve is the problem — not the salt.
- Regenerating more often than it used to. A bed losing capacity has to cycle more to deliver the same result, which then accelerates valve wear. It compounds.
- Tiny amber or brown beads in your tap aerators. That's resin escaping into the plumbing, which means something inside the tank has failed — usually a cracked distributor tube. On an older unit this is often the end.
- Salty-tasting water, or water running to drain continuously. Both point at the control valve rather than the resin.
- A leak from the tank body itself. Not repairable. This is the one unambiguous replace.
- Rising salt consumption with no change in household use. Something is regenerating more than it should, or brine is going somewhere it shouldn't.

Repair or replace, by age
Under about eight years — repair. Valve internals, injectors, brine valves, floats and timers are all serviceable parts, and the tank and resin have years left. Replacing a whole system to fix a worn seal throws away a working unit.
Eight to twelve — it depends what failed. A cheap part is worth fixing. A failed control valve at that age is closer to a judgement call, because the resin is ageing at the same time and you may be back in two years for the other half.
Resin exhausted on an otherwise sound unit — replace the resin only. It's a real job but far cheaper than a new system, and on a newer softener with a healthy valve it's usually the right call.
Twelve-plus with a valve failure — replacement generally wins. You'd be putting a new head on a bed that's near the end of its own life.
A cracked tank, at any age — replace. There's nothing to weigh.

How to get to the top of the range
Most of this is cheap, and it's the difference between eight years and fifteen.
Get the sizing right at install. It's the single biggest factor and the only one you can't retrofit. Sized against your actual hardness and household demand, not a default.
Put a carbon pre-filter ahead of it. This is the most under-used upgrade in Calgary. It strips the chlorine that would otherwise degrade the resin, and it directly extends the life of the most expensive consumable in the system.
Use decent salt. Pellets or solar salt rather than rock salt. Less insoluble residue means less sludge and less wear.
Check the salt monthly and break up any bridge. A hard crust spanning the tank makes it look full while nothing is dissolving underneath — and the softener quietly stops working while you assume it's fine.
Service it every two to three years. Injector and screen cleaning, valve inspection, brine tank clean, and confirming the programming still matches reality.
On a well, deal with iron first. Sediment, then iron and manganese removal, then softening — in that order. A softener downstream of proper iron removal lasts vastly longer than one asked to cope with it.
And if you're protecting a new softener, remember what it's protecting. Softened water extends the life of your water heater, your fixtures and any boiler in the house. The softener isn't the expensive thing — it's the thing guarding the expensive things.
The short version
Ten to fifteen years, with Calgary pushing toward the lower end unless you do something about the chlorine. The valve usually fails before the resin. Under eight years, fix it. Past twelve with a valve failure, replace it. A cracked tank is always a replacement, and a fouled bed on a well is a treatment-design problem rather than a softener problem.
